Engineering Velocity vs Speed: What's the Difference

Speed measures output. Velocity measures outcomes. A team that ships ten features but breaks five existing ones has speed, not velocity. A team that ships two features that customers love and nothing breaks has velocity.

The difference is interdependence. When your modules are welded together, every change creates risk. You move fast but spend most of your time fixing what you broke. When your architecture is modular, you move at the same speed but everything you ship stays shipped.

Track deployment frequency and change failure rate together. If both are high, you have speed without velocity. The fix isn't slowing down. It's decoupling so your changes don't cascade.
